Okay, guys, hear me out - This is a relatively small/minor theory, but I kind of feel like it makes sense if you squint an eye and tilt your head.
During the famous song, "This Is Halloween" that is shown at the beginning of the movie, we get to see a whole bunch of citizens singing and dancing. One of these citizens, whose line has a closeup especially for them, is the Hanging Tree. He has 5 Hanging Men who sing along just after him, but this theory isn't about the lyrics! No, it's about what shapes they're making with their bodies as they sing. In their closeup, we get to see the skeletons/Hanging Men make these poses:
Now, if you're a TNBC-Obsessed fan like me, you buy a lot of merchandise. It's just natural. But, in many of the art and/or figurines of Jack and Sally, they're sometimes portrayed in the same exact poses. Not to mention that, in the movie, there is official artwork of Jack that has him posing like the skeletons on the left. He holds it up for the audience to see during the "Jack’s Obsession" song. And Sally makes her recognizable pose, arms crossed over her chest, once or twice in the movie. Here's Jack pose, which is very, very similar to the skeletons' on the left:
And here is Sally's, which also shows resemblance to the skeletons' on the right:
My theory stands that, what if the Hanging Tree/Men and Sally were/are friends in the movie? And they're symbolizing themselves as Jack and Sally in that part of the movie? What if Sally just expressed her crush on Jack to the Tree and the Hanging Men? So it prompts the Hanging Men to pose like that during the "This Is Halloween" song to represent Jack and Sally? I mean, it's such a small town from what we've seen, so imagining The Pumpkin King with Sally must have really appealed to some citizens. Some more supporting evidence of the Hanging Tree/Men befriending Sally would be during the Town Meeting. This one is much more noticeable. Sally perches herself on top of the Hanging Tree and holds onto the side of her bark while they hear Jack talk about Christmas. Now, I don't know about you, but I wouldn't let anyone sit on me if there was nowhere else to go. xD So this really must imply that The Hanging Tree/Men are close enough with Sally to lend her a free seat during the Town Meetings. Notice to the left of the image:
While we didn't get to see The Hanging Tree/Men and Sally talk directly in the movie, it's very subtly implied that there's some friendship there. It may not have a whole bunch of meaning that the Hanging Men pose as Jack and Sally in the song. Hell, it may just be completely incidental and they're just posing randomly. But what would prompt one side of the tree to pose a specific way, and the other to pose completely different? Especially when the skeletons all seem the same?
Just a small, meaningless theory that honestly could be pulled from thin air. But it’s just something fun to think about, I’d think.
Do you think that Lock, Shock & Barrel will ever grow up? Or are they permanently stuck as children forever and ever? Personally I think they'll alway be children unless humans stop trick-or-treating, because without trick-or-treating there is no need for trick-or-treaters. If trick-or-treating ever goes away entirely (& I personally have already noticed a decline since I was a kid in the 80's) I like to think they'll just grow up into a normal witch, devil & ghoul & take on those jobs instead.
I think I said it another ask, but Lock, Shock, and Barrel definitely grow up in my headcanon. I’d really hate to think that Jack and the Mayor would have to deal with their pranks and shenanigans for the rest of their deaths. I mean, lord have mercy on them all if the trio is permanently going to be brats. xD So I think it’s a relieving headcanon to have them grow up - especially giving them room to maybe improve on themselves.
It doesn’t help that the games of TNBC aren’t far or early enough from the movie. Oogie’s Revenge took place a little after the film, so seeing them the same age in there was reasonable(even though their development from then was meh at best). And Kingdom Hearts followed the same path where Lock Shock and Barrel still looked exactly the same(and didn’t develop either). It’s only The Pumpkin King game that we should take note of this similarity - because Lock, Shock, and Barrel are the same age in there too, but the game was a prequel to the movie and not a sequel like the others.
If you accept these games as canon(because I guess they technically are), then it’s more hinted to Lock, Shock, and Barrel never aging. Or it at least takes an awful long time to. I personally like to go with the latter - death is far more extended than life, after all. Maybe Jack is hundreds of years old - and maybe Oogie is, too. But those are just theories. We’ll never know for sure, I guess.
I really like yours, though! I’ve heard around the theory of them becoming what they are dressing up as. Trick-or-treating is just something you usually do as a kid, and you outgrow it the older you get. I think that would apply for Lock, Shock, and Barrel, too - IF they ever grow up. It’d be so cool to think of them actually becoming apart of the Town and moving on from their pranking, Trick-or-Treating days.

You know, I used to headcanon that Jack Skellington only has one fear, what with him being the Master of Fright and all. And that fear was actually pretty cliche, I headcanoned that Jack was afraid of losing Sally. The one he loves the most. A headcanon that a good portion of the fandom can agree upon.
Nowadays, however, I realize that I was wrong.
Jack was never actually scared that he’d lose Sally. The moment he knew that she was trapped down in Oogie’s lair, Jack changed his once-calm expression to one that held fury. He never showed a moment of being scared, he kept the same look on the whole time he fought Oogie. He was only surprised to hear that someone was down there alongside Santa, not scared.
No, Jack knew he was going to get Sally back.
I think you can tell, visibly, that Jack made a really quick plan while he was peering through those bars before going down into the Casino. He’s really agile and smart, which explains how he exactly saved Santa and Sally’s life in the matter of only a second. Jack knew what he was doing - therefore he had NO reason to be scared of losing Sally.
Jack Skellington really is fearless.
